September brings that familiar back-to-school energy—fresh starts, new skills, and getting back to basics. But while the kids are heading back to their classrooms, there’s one crucial lesson many of our grown-up managers are still missing: how to have meaningful pay conversations.
We surveyed hundreds of organisations last year and found that two-thirds (67%) of organisations provide no manager training on pay conversations. Yet these reward discussions are absolutely crucial for building trust and engagement with our teams.
Imagine if 67% of schools had maths teachers who were brilliant at maths, but hadn’t finished their teacher training.
They know how to do everything, but struggle to explain it in a way students can understand
If little Katie wanted help with long division, she’d ask her teacher. But, if Mr Brown can’t explain it simply enough, it’s unlikely she’d trust him enough to ask him anything again. She might even want to move classes to find a better teacher who can help her.
Think about it—when employees have questions about their pay, progression, or the company’s approach to reward, who do they turn to? They don’t book meetings with HR. They ask their direct managers. And if those managers can’t have an effective, open conversation about it, they’re likely to look for a job with managers who can!
The Trust Connection
We know that transparency builds trust, and trust is the foundation of happy employees and great teamwork. When managers can confidently explain how pay decisions are made, they’re not just answering questions—they’re demonstrating that the organisation has nothing to hide because the process is fair and equitable.
Think of it like your favourite teacher explaining algebra to you for the first time. They didn’t just write the answer on the board—they showed their working. They explained each step and demonstrated why the process led to that result.
When employees understand the ‘working out’ behind their pay decisions, they trust the outcome, even if it’s not always what they hoped for.
Your Manager Training Curriculum
Here are the essential subjects every manager needs to master:
Lesson 1: Understanding Your Pay Framework
Managers need to know how your job evaluation process works, how pay ranges are formed, and what influences salary decisions. They can’t explain what they don’t understand themselves.
Lesson 2: Handling Difficult Questions
- “Why is my colleague paid more than me?”
- “When will I get a pay rise?”
- “How do you decide who gets bonuses?”
These aren’t hypothetical scenarios; they’re real conversations happening in your organisation right now.
Lesson 3: Linking Pay to Performance and Progression
Help managers understand and communicate how pay connects to career development, skill building, and contribution. People want to know they’re being treated fairly and consistently.
Lesson 4: Knowing When to Escalate
Sometimes the answer is “I don’t know, but let me find out.” Train managers to recognise when they need HR support rather than guessing or making promises they can’t keep.
Making it Practical
Remember, people fundamentally want to know they’re being treated fairly. We demonstrate fairness by being transparent about how and why we make pay decisions.
Your managers don’t need to become reward experts overnight, but they do need the confidence to have honest, helpful conversations with their teams.
This means providing them with clear talking points, regular updates on any policy changes, and ongoing support.
The goal at this stage isn’t perfection—it’s progress. We don’t expect pupils to master algebra in the first 6 weeks of school!
Autumn Term Plan
Start with a simple assessment: ask your managers how confident they feel discussing pay with their teams. You might be surprised by the gaps in their knowledge.
Then build your training programme around real scenarios they face. Role play difficult conversations. Give them pointers for common questions.
Every well-handled pay conversation builds trust with your teams and reinforces that your organisation values transparency and fairness.
